The Exact Checklist We Use With Every New Customer (Zero Data Loss, Zero Headaches, Done in <48 Hours)

I’ve personally overseen 400+ migrations into Vipsera in the last 18 months. Exactly two had minor issues (both fixed in <30 minutes). The rest were flawless, even when people came from 12-year-old Excel nightmares, ancient ACT!, or “custom” systems built by a cousin in 2014.

Here is the exact 12-step checklist my team runs for every single customer. Follow it and you will never lose a phone number, note, deal amount, or birthday again.

Step 0 – Before You Even Pick a New CRM (Do this today)

  1. Take a full backup of everything
    • Export every list from your current tool (CSV, Excel, whatever it allows)
    • Screenshot your pipeline stages and custom fields
    • Download all email templates, proposal templates, and files → Store everything in a Google Drive folder called “CRM Migration Backup – [Today’s Date]”

Step 1 – Clean While It’s Still Cheap (1–4 hours)

  1. Run the “5-Minute Clean” on your current data
    • Delete obvious test contacts (Mickey Mouse, asdf@asdf.com, etc.
    • Find & merge obvious duplicates (same email or phone)
    • Delete contacts with no activity in 3+ years (unless legally required to keep) Pro tip: Most CRMs have a built-in duplicate finder. Use it now while it’s free.

Step 2 – Map Your World (30–60 minutes)

  1. Create the “Field Mapping Bible” Make a simple Google Sheet with three columns: | Current Field Name | Current Example Value | New CRM Field | Example: “Lead Status” → “Company” → Company Name “Notas” → “Última conversación” → Notes “Fecha de cumpleaños” → “01/03/1987” → Birthday custom field

    This single sheet prevents 95 % of migration disasters.

Step 3 – The Golden Export Rule

  1. Export in small, logical batches Never do “Export All → one giant 400 MB file” Do instead:
    • Batch 1: Contacts + custom fields
    • Batch 2: Companies (if separate)
    • Batch 3: Deals/Pipeline + stage + amount + amount + close date
    • Batch 4: Notes & activity history
    • Batch 5: Email templates & files (if possible)

Step 4 – Choose the Migration Path (choose only ONE)

  1. Option A – Let the new CRM do it for you (recommended) Vipsera, HubSpot, Zoho, Pipedrive, and Attio all offer 100 % free migration for paid plans. Just email the exports + your Field Mapping Bible → done in 24–48h.

    Option B – Self-serve import (if you’re on a free trial) Use the CRM’s native CSV import wizard. Do one test import with 50 rows first. Check everything. Then import the rest.

Step 5 – The Sacred Test Import (15 minutes)

  1. Import exactly 25–50 real records into the new CRM Then verify:
    • Phone numbers kept format and country code
    • Dates didn’t turn into random numbers (Excel loves to murder dates)
    • Notes and tags came through
    • Deals show correct stage and monetary value If anything looks wrong → fix the CSV and repeat until perfect.

Step 6 – Parallel Run Week (the secret sauce)

  1. Week 1 after migration: run BOTH systems
    • New leads go into the new CRM
    • Old system stays read-only for reference 99 % of teams never look back after 7–10 days.

Step 7 – Bring the History That Matters

  1. Import activity history & email threads Most CRMs let you bulk-import past emails/notes via CSV with timestamps. Do it. Your reps will love you.

Step 8 – Re-Create Automations & Templates

  1. Spend 2–3 hours recreating your top 3 email/WhatsApp templates and automations (Use the ones from the Luna Creative case study if you’re stuck)

Step 9 – Train in 59 Minutes Flat

  1. Run this exact 59-minute training agenda 00–10 min → Log in & change password 10–20 min → Add a new lead & move a deal 20–35 min → Log a call + send WhatsApp from CRM 35–50 min → Find anything (search demo) 50–59 min → Q&A + celebrate with virtual high-fives

Step 10 – Cut the Cord

  1. Day 14 → Make old system read-only or archive it (We literally rename the Google Sheet to “OLD – DO NOT TOUCH”)

Step 11 – Post-Migration Cleanup

  1. 30 days after go-live
    • Run duplicate finder again
    • Ask team: “What’s still missing or weird?”
    • Fix in <1 hour
